What VRF Actually Is — and When It's the Right Answer
Variable refrigerant flow (VRF) is a commercial HVAC architecture that uses a single outdoor condensing unit to serve multiple indoor units — each with independent temperature control — through a refrigerant distribution network. Unlike packaged rooftop units (RTUs) that condition a whole building as one zone, or central air handler systems that distribute conditioned air through ductwork, VRF delivers refrigerant directly to each indoor unit, which cools or heats the space locally.
VRF is the right answer for three specific Dallas commercial applications:
Multi-tenant small commercial buildings. When a single building houses multiple tenants with independent HVAC needs — say, four retail tenants in a strip, or three small-office tenants in a converted historic building — a VRF system can serve all tenants from one outdoor unit while giving each tenant their own controls and separate metering. This is far more efficient than installing four separate RTUs.
Buildings with irregular thermal zones. Some commercial spaces have zones that behave very differently — a restaurant with a kitchen, dining room, and private event space; a medical suite with exam rooms, waiting area, and a procedure room; an office with a conference room, open floor, and private offices. A VRF system with 6 to 20 indoor units in different zones handles the thermal variation cleanly.
Urban buildings without rooftop access. Historic buildings in Deep Ellum, Bishop Arts, the Design District, and the Cedars often can't accept rooftop HVAC equipment because of structural limits, aesthetics, or building code. A VRF system's outdoor condenser can be mounted on a ground-level pad, a mechanical screen enclosure, or a dedicated mechanical room, which makes it work where RTUs don't.
The Three Major VRF Brands We Install in Dallas

Premium VRF with broad model lineup — R2 Series for simultaneous heating and cooling (important for large buildings with different zones needing different modes at once), Y Series for straight heat pump applications, WY Series for water-source applications. Samsung DVM S2. Cost-effective commercial VRF with strong performance specs. The DVM S2 platform is rated for 122°F outdoor ambient operation — relevant in Dallas's summer heat island conditions where commercial rooftops exceed 130°F. Good fit for small-commercial and mid-commercial applications where Mitsubishi or Daikin pricing isn't justified by the application's complexity.
What a VRF Project Actually Includes
A proper commercial VRF installation is not a swap-and-go scope. The project phases:
Design phase. Load calculation for each zone using Manual J or commercial equivalent, refrigerant distribution design including pipe sizing and branch controller placement, electrical load calculation, controls and zone grouping design, equipment selection matched to the application.
Installation phase. Refrigerant pipe routing through walls, chases, and ceiling plenums (this is typically the most time-intensive phase — VRF pipe work is more complex than RTU ductwork); indoor unit installation across all zones; outdoor condenser placement and structural mounting; electrical work including dedicated disconnects and service feeds; controls installation and wiring.
Startup and commissioning. Refrigerant pressure testing and charge, system commissioning (all zones tested against design specification), controls programming and zone setup, building management system integration if applicable, permit inspection and sign-off.
Staff training and documentation. Building maintenance or operations staff training on the system, as-built drawings and documentation, warranty registration with the manufacturer.
Pricing Context for Dallas Commercial VRF
Commercial VRF pricing is significantly higher than equivalent-tonnage packaged RTU installation, but the lifecycle economics are often better. General ranges for Dallas small-commercial:
- Small multi-tenant building (4–6 zones, 10–15 tons): $45,000 to $85,000 installed
- Small restaurant with dedicated kitchen zone (4–5 zones, 10–12 tons): $40,000 to $70,000 installed
- Converted historic building with 6–10 zones (15–25 tons): $75,000 to $150,000 installed
